Let Me Open the Hood on One of Our Agents

Every week someone asks me some version of the same question: "Okay, but what is an agent?"

It's a fair question. The word gets thrown around so loosely now that it's stopped meaning anything. So this weekend I'm not going to explain it. I'm going to open the hood on a real one and let you look inside.

The one I want to show you is called the Daily Work Overview agent. Its job sounds almost boring: at the end of the day, tell me what actually got done. Not a time sheet. Not a list of every file I touched. A clean, honest picture of what my people, my agents, and my software actually moved that day — and what's stuck.

Here's what's inside it.

It interviews you before it touches anything. It asks my name. It asks what date it's covering and confirms my timezone. It asks which folders it has permission to look in, and it will not look anywhere else. Then it asks me one question I've come to really appreciate: How are things going today, 1 to 5? And it records my answer exactly as I gave it, labeled "self-reported," with the line "Context, not a performance measure." It is not allowed to guess that number from how many files I saved.

It refuses to confuse activity with work. This is the part I'd want in every system I own. The agent is told, in plain language, that a file's timestamp is not proof that anything meaningful happened, because syncing, copying, exporting, and downloading all change timestamps too. So it has to actually read enough of the file to know what it is. It looks for real evidence first — a work receipt, a changelog entry, a handoff note, the artifact itself — and only falls back to timestamps as a hint about where to look. It is never allowed to report "worked on," "finished," or "approved" from a timestamp alone.

It separates three kinds of work, every single time. Human work is judgment, decisions, approvals, relationships. Agent work is reasoning, research, drafting, analysis. Software work is the deterministic stuff — files generated, data moved, emails sent, records updated. Every card on the finished page shows all three. And if one of them didn't happen, the agent has to write "None recorded" instead of inventing something to fill the space.

It will not let me call something done just because it's finished. Drafted isn't done. Sent isn't done. Delegated isn't done. An agent finishing something isn't done. Done requires an accepted result with evidence. Anything that's waiting or blocked stays in the active lane with a named owner, a stated blocker, and the exact condition that would let it resume. And anything the agent can't verify gets pushed outside the lanes into a "needs confirmation" list rather than quietly padding the report.

It hands back one finished file. A single self-contained HTML page I can open offline. Twelve future-work slots, eight active, eight done — and the empty slots stay visibly empty, because an honest empty slot tells you more than a padded one.

That's one agent. One.

And I want you to notice what it actually is underneath all of that. It isn't magic and it isn't code. It's a very careful description of how a thoughtful person would do a job — the standards, the order of operations, what counts as proof, what it's not allowed to assume, and what it does when it doesn't know. That's the whole secret. If you can explain how you do a task the way you'd explain it to a new hire, that's an agent. No code. How I'd pick, if you asked me
